06 · When you don't need one
Four situations where hiring anyone for this is the wrong move.
You're pre product-market fit and still changing the product monthly. Positioning written against this month's product is wrong by the next one. Keep changing it until something sticks, then come back.
You have under about ten customers. At that size the founder should be doing this personally. The calls where you learn what people buy are not delegable yet, and nobody else has enough signal to be right.
You already have a product marketer. If they know what to do and can't get to it, what they need is time, headcount or fewer launches. A second senior opinion on top of that is noise.
The real problem is the product, not the story. If people understand exactly what you do and still don't buy, no amount of message work fixes it. Better messaging on a product people don't want just gets you to the no faster.

What's the difference between a fractional CMO and a fractional product marketer?
A fractional CMO owns demand generation, brand, the marketing budget, the team and the number. A fractional product marketer owns who you sell to, what you say, how you're different, what you charge for what, and what sales carries into the room. One is a leader you're renting. The other is a function you're missing. If nobody knows about you, you want the first. If people find you and can't tell what you are, you want the second.
How much does a fractional product marketer cost?
Reported industry figures for 2026 put monthly retainers at $5,000 to $15,000, with most established practitioners between $8,000 and $12,000, and hourly project rates at $200 to $500. A typical commitment is 20 to 40 hours a month on a three to six month minimum, which annualises to roughly $72,000 to $144,000. Those are reported market figures, not verified data, and they are US dollars.
How long does an engagement run?
Fractional retainers usually run on a three to six month minimum and continue until someone cancels. My engagements don't work that way: GTM Foundations is three months with a two-week diagnosis you can stop after, and the Product Marketing Function build has a defined scope. Each has a fixed scope, a fixed price and an end date.
Can you work with companies outside the Gulf and Europe?
I work from Dubai on European and Gulf hours. That overlaps the working day across Europe, the Middle East, Africa and most of Asia. US East Coast works with a late call or two a week; US West Coast is a poor fit for anything needing frequent live sessions, though the fixed-scope work is mostly asynchronous and travels fine.
Do you do ongoing work?
Yes, the Maintenance Retainer, quoted after a call. It only follows a build. Most companies don't need it in the first six months after one: the work is still current, and paying to maintain something that hasn't aged yet is waste.
