The situation

Expats in the UAE do not get a government pension. Most have not done the arithmetic on what that means.

Millions of people spend their working lives in the Gulf under a tax-free salary and no state retirement provision. There is an end-of-service gratuity, and there is whatever you set aside yourself. For most people that is the entire plan.

The gap is structural and well documented. The problem for anyone building a product against it is that the people affected do not experience it as a problem until very late, which is exactly when it becomes unfixable.

Measure and maintain

Solid is what this engagement actually produced. Dashed is what it did not reach.

02 · The diagnosis

This wasn't a distribution problem. It was an awareness problem.

The obvious build is an investment platform, and the obvious go-to-market is performance marketing against people already searching for one. That reaches the small minority who have already decided they have a problem, and competes with every incumbent for them. The larger opportunity is everyone who has not decided yet. You cannot advertise your way into that group, because they are not looking. You have to teach first, and the teaching has to be good enough that people finish it.

03 · The mandate

Co-found it, and work out how you sell something nobody is shopping for.

I co-founded WealthKarma through Antler's Dubai cohort in 2024 and took the CMO seat. Antler is a venture-building programme, not an accelerator: teams are formed inside it, ideas are validated in weeks rather than quarters, and the whole thing runs under a live investment decision. That compresses everything. Positioning, ICP and the first version of the funnel all have to exist before there is a product to attach them to.

05 · What I built

5 workstreams

Five workstreams, from the problem to the channel.

01Problem and ICP definitionWho feels this gap first, and who acts on it.

01 Research · 03 Segment, position & price

  • GCC expats with no state pension provision, segmented by career stage and by home country
  • Distinct positions for the person twenty years out and the person five years out
  • Nationality-specific segments, because the retirement question is different for an Indian expat planning to return than for someone intending to stay
02Positioning: from platform to confidenceThe category the product actually competes in.

03 Segment, position & price · 04 Message

  • Positioned around confidence and clarity rather than returns, products or fees
  • The brand line, Be Wise, Grow Well, Live Wealthy, sequencing knowledge before money on purpose
  • Positioned as a personal digital retirement platform rather than an investment app, which sets a different expectation and a different comparison set
03Education as the acquisition channelThe unusual decision, and the one the whole model rests on.

05 Launch & enable

  • A learning centre of long-form articles covering pensions, insurance, emergency funds, Shariah-compliant investing, FIRE and country-specific retirement planning
  • Short video modules, most under five minutes
  • A weekly newsletter, Karma Bytes
  • Content built to be the first mile of the product rather than a channel pointing at it
04The product funnelThree steps, in the order people can actually take them.

04 Message · 05 Launch & enable

  • An assessment that shows you your own gap before it asks you for anything
  • Bite-sized modules that take a novice to competent in three-minute pieces
  • A guided first action, because knowing and doing are separated by fear rather than information

What the first mile has to do

01

Assess

Novice or Pro?

Shows you your own gap.

02

Level up

Three-minute modules

Competence in pieces small enough to finish.

03

Take action

Guided first step

The gap between knowing and doing is fear, not information.

Most fintech puts education in a blog. Here it is steps one and two.

05Community and channelTrust in personal finance is transferred, not advertised.

06 Measure & maintain

  • A beta community, run where the audience already is rather than in a bespoke app
  • An ambassador programme turning early users into the proof for later ones
  • An employer channel, because the fastest route to an expat's retirement planning is often the company that employs them

06 · The judgment call

Building the education layer before the investment product.

Every instinct in fintech says ship the transaction first, because that is where the revenue is. We built the assessment and the learning modules first, which meant a longer road to the first dirham.

The reasoning was that in this market the constraint is not access to investment products, it is confidence. Someone who does not understand what they are buying does not buy it, and if they do, they leave at the first bad quarter. Teaching first is slower and produces a customer who stays.

It is also the only defensible moat available to a pre-seed company competing with banks: not the product, but being the thing that explained the problem to you first.

07 · What this proves

Five things this case establishes.

I build from zero, on the founder's side.

Co-founded through Antler, took the CMO seat, shipped to two app stores.

I work where the category is undefined.

No searchable intent, no obvious comparison set.

I design funnels around the buyer's actual state.

Awareness first.

I localise properly.

Shariah-compliant investing and nationality-specific planning are not translation, they are different products.

I build channels that compound.

Content, community, ambassadors and an employer route rather than paid acquisition.

Where this is now

WealthKarma is early. The product is live on both app stores, the content engine is running and the community is real, but this is a pre-seed company and I am not going to put revenue or user numbers on this page that I cannot substantiate. What this case shows is the thinking and the build.
